What Microsoft Copilot actually is in 2026

Microsoft Copilot is the umbrella name for AI features built into Microsoft 365 - Outlook, Teams, Word, Excel, PowerPoint, OneNote, SharePoint and Loop - plus the standalone Copilot chat experience. It uses large language models (OpenAI, plus Microsoft's own) grounded in your tenant's data through the Microsoft Graph.

In practical terms that means Copilot can summarise an email thread you missed while in a meeting, draft a reply that references the deal in your CRM, build a first-draft PowerPoint from a Word brief, pull an answer out of three years of SharePoint documents, or summarise the action items from a Teams call you didn't attend.

Copilot is licensed per user, on top of an eligible Microsoft 365 plan. The licence pays back when it is given to people who produce a lot of structured written output or spend a lot of time consuming long documents and threads. It is not a tool that benefits every job role equally, and treating it as a blanket rollout almost always under-delivers.

Who in your business should have Copilot - and who shouldn't

Copilot is most valuable for knowledge workers whose output is written, structured and frequent. Bid teams, account managers, marketing, HR, finance, legal and operations leads consistently get the most from it. Customer-facing field staff, warehouse and production roles, and reception/admin roles often get far less value.

Our recommendation for most UK SMEs is to start with 10-20% of seats - the highest-output knowledge workers in the business - measure ROI for 90 days, and then expand based on real evidence rather than fairness. Spreading Copilot thinly across every seat usually fails to clear the licence cost.

Data readiness: the unglamorous prerequisite

Copilot is only as good as the data it can see in your tenant. If SharePoint is full of duplicate folders, abandoned project sites and over-permissioned files, Copilot will confidently surface the wrong document - or worse, surface a document that the user technically has access to but shouldn't.

Before any meaningful Copilot rollout, run a tenant readiness review. The minimum checks are: SharePoint permissions audit, sensitivity labels for confidential and restricted data, retention policies in place, OneDrive sharing settings tightened, and external sharing controls reviewed. A proven rollout pattern for UK businesses

Treat a Copilot rollout the way you would treat a new business application, not a switch you flip. Three phases over 90 days works for nearly every organisation under 500 seats.

Phase one is foundations: tenant readiness, identifying your pilot group, baseline measurement of how those people spend their week, and a one-hour kick-off session. Phase two is the pilot itself: licences live for 30 to 60 days, with weekly check-ins to capture what is working and what isn't. Phase three is targeted expansion to additional roles where the pilot proved value, alongside a clear off-board process for users who didn't use it.

Security, governance and UK GDPR

Copilot runs inside your Microsoft 365 tenant. Your data is not used to train the underlying models, prompts and responses stay within the Microsoft 365 service boundary, and data residency is honoured. From a UK GDPR perspective, the controls are similar to the rest of your Microsoft 365 deployment.

Three additional governance steps are worth doing before rollout: confirm your tenant region in the Microsoft 365 admin centre, enable Microsoft Purview audit for Copilot interactions, and publish an internal Copilot usage policy that clarifies acceptable use and the kinds of content that should not be processed through it.

Measuring Copilot ROI without guessing

Pilots without baseline measurement produce opinions, not evidence. Before the pilot, capture how each pilot user currently spends a typical week - rough percentages for email, meetings, document creation, document review, admin and customer-facing work is enough. After 60 days, repeat the exercise. The shifts will tell you where Copilot is earning its licence and where it isn't.

Combine that with two or three role-specific KPIs - emails per day handled, hours per bid response, time-to-first-draft on a report - and you'll have a credible picture inside one quarter.
